The company's scale requires sophisticated operational processes capable of coordinating people, suppliers, projects, financial activity, and information across a highly distributed enterprise.

Within Jacobs, one business unit operated as an outsourced procurement organization responsible for approximately $600 million in purchasing annually. Its responsibilities extended across virtually the entire procurement lifecycle, including RFP management, vendor and supplier coordination, purchasing activity, invoices, supplier certifications, payment reconciliation, and payment notifications.

Managing that level of procurement activity required a substantial workforce and coordination across multiple systems and manual processes. Employees needed to move information between applications, maintain supplier documentation, reconcile financial records, track purchasing activity, and ensure vendors progressed through the appropriate procurement and payment workflows.

At approximately $600 million in annual purchasing volume, even small inefficiencies multiplied quickly, tehrefore, Jacobs had an opportunity to do more than improve individual procurement tasks. The organization could fundamentally rethink how supplier data, purchasing workflows, documentation, invoices, approvals, reconciliation, and payments moved across the operation.

That created the foundation for a broader procurement transformation focused on automation, systems integration, centralized data, and reducing the manual effort required to manage hundreds of millions of dollars in annual purchasing activity.

The Challenge

Managing $600M in Annual Purchasing Across Disconnected Systems

Jacobs' procurement group was responsible for approximately $600 million in annual purchasing activity, creating an enormous volume of transactions, supplier records, invoices, documents, approvals, certifications, and financial data that needed to move accurately through the organization.

The problem wasn't the volume alone. The processes supporting that volume were fragmented across multiple systems, documents, and data sources, leaving employees responsible for connecting information that the technology environment could not and the procurement team needed to manage critical activities across the entire procure-to-pay lifecycle, including:

  • RFPs and purchasing workflows
  • Vendor onboarding and ongoing supplier management
  • Invoice receipt, validation, and processing
  • Supplier certifications and documentation
  • Payment reconciliation
  • Vendor payment notifications
  • Financial and operational reporting

Critical information lived across Microsoft 365, Oracle, flat files, invoices, supplier documents, and other enterprise data sources. Without a connected automation layer between them, employees frequently became the integration point. Teams had to manually move information between systems, process and validate documents, monitor supplier requirements, reconcile transactions, investigate discrepancies, and communicate payment status. Every manual handoff introduced additional administrative effort and another opportunity for delays, duplicate work, or inconsistent information.

At this scale, those inefficiencies multiplied quickly; supporting the procurement operation required approximately 140 employees, demonstrating how much human effort was necessary to keep information and transactions moving across the fragmented technology environment.

The challenge was to connect Jacobs' existing enterprise technology, data, and documents into a more coordinated procurement environment—automating the movement of information wherever appropriate while reducing the need for employees to manually orchestrate every step of a $600 million annual purchasing operation.

The Solutions

Building an Integrated Procurement Ecosystem With Quickbase and Workato

Quandary Consulting Group designed a centralized procurement operations platform built on Quickbase, with Workato serving as the enterprise integration and automation layer connecting the applications, documents, and data sources surrounding it.

Rather than asking Jacobs to replace its existing enterprise technology, Quandary created an architecture capable of making those systems work together; Quickbase became the operational hub for procurement and Workato made information move between systems. The integrated technology ecosystem included:

  • Quickbase as the centralized procurement operations and workflow platform
  • Workato for enterprise integration, workflow automation, and data orchestration
  • Microsoft 365 for communication and productivity workflows
  • Oracle for enterprise and financial information
  • Multiple flat-file data sources containing procurement information
  • Google Vision OCR for intelligent invoice and document data extraction

Together, these technologies established a connected architecture where procurement information could move automatically between systems rather than relying on employees to repeatedly transfer, reconcile, and re-enter data; which lead to the operating model shifted toward: Procurement Activity → Quickbase → Workato Orchestration → Enterprise Systems → Automated Action → Updated Operational Record

Connecting Disconnected Enterprise Systems With Workato

Workato provided the orchestration layer between the applications and data sources supporting Jacobs' procurement operation.

Automated workflows could detect an event in one system, retrieve the relevant information, transform or enrich the data when necessary, and initiate the appropriate downstream action in another application and this was a fundamental change from the previous operating model.

So, instead of employees serving as the bridge between Quickbase, Microsoft 365, Oracle, flat files, documents, and other data sources, Workato could coordinate appropriate system-to-system activity automatically and that helped Jacobs transform a collection of disconnected applications into a more integrated procurement automation ecosystem.

Automating High-Volume Vendor Management

Vendor management represented one of the largest opportunities for reducing repetitive administrative work. Quandary developed Workato-powered vendor workflows capable of coordinating information and routine actions across the procurement environment. As vendor records progressed through established processes, automation could initiate appropriate downstream activities without requiring employees to manually coordinate every step.

For key repeatable activities, the resulting vendor management process approached zero human interaction; so instead of eliminating human oversight where it mattered, the automation reduced the amount of employee attention required for predictable, rules-based activity—allowing procurement teams to concentrate on exceptions, supplier issues, strategic sourcing, and decisions requiring human judgment.

Creating Intelligent Invoice Workflows With Google Vision OCR

Invoice processing presented another major opportunity for automation. Incoming invoices contained information employees previously needed to manually review, interpret, enter, and route before downstream financial processes could continue and Quandary incorporated Google Vision OCR to extract relevant information from invoice documents and convert previously unstructured content into data that could be used within automated workflows.

This combination of OCR and workflow automation reduced manual invoice handling and created a more scalable process for moving financial documents through the procurement environment; from there, Workato could orchestrate the next steps: Invoice Received → OCR Extraction → Data Captured → Workato Processing → Validation & Routing → Procurement/Financial Workflow

Automating Payment Reconciliation and Vendor Communications

Automation continued beyond invoice intake and processing; Workato connected procurement and financial information to support payment reconciliation, helping reduce the manual effort required to determine transaction status across systems. As transactions progressed, automated workflows could also trigger payment notifications and other communications, reducing the need for employees to repeatedly monitor systems and manually update vendors.

Instead of treating each activity as an independent administrative process, Jacobs could orchestrate them as stages of the same procurement lifecycle and this created a more connected financial workflow: Invoice → Validation → Financial Processing → Reconciliation → Payment Status → Automated Notification

Moving Toward Touchless Procure-to-Pay Operations

The combined Quickbase and Workato architecture ultimately created something more valuable than a series of individual automations; this connected processes across: RFP → Vendor Management → Purchasing → Documentation → Invoice Capture → Validation → Reconciliation → Payment → Vendor Notification

Automating and integrating the procurement operation fundamentally changed the staffing required to support it. Jacobs was able to reduce the operational headcount required by approximately 57% while maintaining productivity. The same procurement operation could function with approximately 43% of its previous staffing requirement.

$600M in Annual Purchasing Managed

The automated environment supported a procurement organization responsible for approximately $600 MILLION in annual purchasing activity; the solution wasn't automating an isolated back-office workflow. Workato and Quickbase were supporting processes at significant enterprise scale.

The operation went from requiring approximately 140 employees to 60—a difference of 80 Employees without sacrificing productivity. Rather than simply making individual employees faster, automation fundamentally changed the operating model required to support the procurement function.
