Due to the confidential nature of this engagement and the terms of our nondisclosure agreement (NDA), the client's name and certain identifying details have been withheld. The business challenges, solution, and outcomes presented in this case study reflect the work performed by Quandary Consulting Group.
The client is a 55-person regional mortgage lending company headquartered in Miami Beach, Florida, serving borrowers throughout the highly competitive and fast-moving South Florida real estate market, including Miami-Dade, Broward, and Palm Beach counties. The lender has developed a particularly strong focus on serving first-time homebuyers, self-employed borrowers, and real estate investors—customer segments that can require more personalized financial guidance, additional documentation, and greater coordination throughout the mortgage process and a key component of the company's customer experience is its ability to provide culturally relevant, bilingual financial guidance in both English and Spanish. This allows the organization to serve South Florida's diverse borrower population while helping customers navigate the documentation, financing requirements, and decisions involved in securing a mortgage.
Operating in this market creates a unique combination of opportunity and operational complexity. Mortgage teams must coordinate borrower communications, loan documentation, income and asset verification, processing requirements, underwriting conditions, compliance activities, approvals, and closing deadlines while maintaining the responsiveness borrowers and real estate partners expect.
Those requirements become even more significant when supporting self-employed borrowers and real estate investors, whose financial profiles and supporting documentation can be more complex than traditional salaried borrowers and for a regional lender with approximately 55 employees, scalability also matters. Growth cannot depend on continually adding administrative headcount every time loan volume increases. The organization needed its technology and workflows to help employees process information more efficiently while preserving the high-touch, bilingual customer experience that differentiates the lender within the South Florida market.
By modernizing the processes behind the borrower experience, the lender could reduce administrative friction, improve visibility across the mortgage lifecycle, and create additional capacity for growth—without sacrificing the personalized service its customers rely on. The opportunity was therefore larger than improving an individual mortgage workflow, it was about creating a more scalable operational foundation capable of supporting: Lead & Borrower Intake → Document Collection → Loan Processing → Verification → Underwriting → Compliance → Closing → Customer Communication
As the organization expanded, its contact center training and quality-assurance processes could not scale at the same pace as the business. New agents required several weeks to learn internal systems, financial products, customer-service procedures, and the regulatory language required during customer interactions.
Supervisors supported this learning process while managing their existing operational responsibilities. Manual call-review requirements made quality assurance time-intensive and limited the number of interactions managers could evaluate. Coaching often occurred after an issue had already happened and varied according to each supervisor’s availability, experience, and judgment.
Leadership also lacked a scalable way to verify what employees communicated during customer conversations. Required disclosures, privacy language, pricing and financing information, and other approved messaging were difficult to monitor consistently across agents, teams, and locations.
The consequences included:
Quandary helped the organization implement Dialpad's AI-powered real-time coaching capabilities within its existing contact center environment, creating an intelligent support layer that worked alongside agents during live customer conversations. Rather than requiring employees to memorize extensive scripts or search for information while speaking with customers, the solution provided contextual, in-the-moment guidance based on what was happening during each call. Agents could receive prompts, recommended responses, reminders, and required language at the precise moment that information was needed.
The objective was not to force employees through rigid, word-for-word conversations. Quandary designed the experience to create structure around the moments that mattered most while preserving each agent's ability to communicate naturally and respond appropriately to the individual customer.
Quandary incorporated required disclosures, privacy statements, compliance language, and other non-negotiable messaging into governed conversation flows. When specific topics or situations emerged during a call, Dialpad could recognize the context and provide the agent with relevant guidance in real time and outside those controlled moments, employees retained the flexibility to adapt their communication to the customer's questions, circumstances, and conversational style.
This created a balance between: Governed Messaging → Real-Time AI Guidance → Natural Agent Conversation → Consistent Customer Experience
Rather than requiring the organization to replace its existing contact center infrastructure, Quandary integrated Dialpad's AI capabilities with the existing 8x8 environment and through Dialpad's audio-streaming capabilities, live call information could support the coaching experience while agents continued working within established operational processes.
This approach extended the organization's existing technology investments rather than introducing another disconnected application or requiring a disruptive contact center replacement.
The solution expanded AI beyond real-time agent assistance by transforming customer conversations into structured operational intelligence. Interactions could be captured, transcribed, searched, evaluated, categorized, tracked, and reported on, giving managers significantly greater visibility into what was happening across the contact center.
AI-curated conversation moments helped supervisors quickly identify examples of:
Instead of manually listening to complete recordings to understand performance, managers could focus their attention on the interactions and moments most likely to require action.
Quandary developed custom dashboards and reporting capabilities that gave managers and executives a focused view of contact center performance. Leadership could evaluate customer and agent experiences using broader conversation data rather than relying exclusively on random call sampling or manually assembled monthly reports and this provided greater visibility into agent performance, customer interactions, coaching opportunities, compliance trends, and operational patterns across teams and locations.
By implementing Dialpad's real-time AI coaching and conversation intelligence capabilities, Quandary helped the organization connect employee enablement, customer experience, quality assurance, compliance, and operational intelligence directly within the flow of live customer interactions.
Instead of relying primarily on classroom training and retrospective call reviews, agents gained Dialpad-powered guidance during live conversations. Supervisors gained searchable transcripts and AI-curated interaction data for more targeted coaching, while leadership gained a more consistent and measurable view of contact center performance across teams and locations.
Dialpad's real-time coaching helped new employees transition from classroom training to supported live customer conversations faster by reducing the amount of information agents needed to memorize before entering production.
Automated transcription, searchable conversations, and AI-curated call moments reduced the amount of time supervisors spent manually listening to complete recordings to identify coaching opportunities.
Managers could evaluate a substantially larger portion of customer interactions using Dialpad conversation intelligence rather than depending exclusively on small samples of manually selected calls.
AI-curated conversation moments helped supervisors identify specific performance issues and deliver targeted feedback sooner.
Real-time prompts and governed conversation flows helped agents more consistently deliver required disclosures, privacy language, financing information, and other approved messaging.
Providing contextual guidance during live interactions helped reinforce best practices at the moment they were needed, reducing repeated coaching around common agent behaviors.
Dialpad transformed recorded conversations into searchable transcripts, giving authorized managers faster access to specific customer topics, agent behaviors, compliance language, and coaching opportunities.
Dialpad surfaced contextual guidance during critical conversation moments instead of waiting for supervisors to discover potential issues during retrospective quality reviews.
Custom dashboards transformed conversation and performance data into operational insights, reducing dependence on manually assembled contact center reports.
Dialpad provided a consistent AI-powered coaching framework that reduced dependence on the availability or individual coaching style of a specific supervisor.
The engagement succeeded because Quandary approached Dialpad as an operational performance platform rather than simply another contact center application. Real-time AI capabilities were incorporated into the way employees actually worked. Governed prompts supported critical compliance moments, while agents retained the flexibility required for natural customer conversations. Conversation intelligence gave supervisors greater evidence for coaching, and custom dashboards gave leadership clearer visibility into performance at scale.
This combination allowed the organization to move from reactive, sample-based quality assurance to a proactive model of real-time agent enablement and continuous performance management.
